Where the cost actually lands
Not in one line item, which is why it goes unexamined for years.
- Equipment life. Dishwashers, ice machines, combi ovens, steamers, espresso machines, boilers and water heaters all scale internally. Heat exchangers and heating elements fail early, and replacement is capital rather than maintenance.
- Energy. Scale insulates every heating surface, so the same output takes more gas or electricity — continuously, across every heated appliance.
- Chemicals. Detergent and sanitiser spend themselves neutralising minerals before they do their actual work, so dose rates go up.
- Labour. Scale removal, descaling cycles, re-washing spotted glassware, and cleaning fixtures that film over within a day.
- Warranty exposure. Many commercial appliance warranties explicitly exclude scale damage, or require documented water treatment. That is worth reading before assuming coverage.
- Presentation. Spotted glassware, filmed shower doors and scaled fixtures in a hotel or restaurant are a guest-facing problem, not just a maintenance one.
Why commercial sizing is different
A domestic softener is sized on household size and hardness. That calculation does not transfer.
Peak flow matters as much as volume. A restaurant's demand is concentrated into service periods, not spread across a day. A unit sized on daily totals will be undersized exactly when it is needed, and hard water will pass through at the worst moment.
Downtime is not acceptable. A domestic softener regenerating overnight is invisible. A commercial one taking itself offline during service is not — which is why twin-tank systems are common: one regenerates while the other stays in service, so treated water is continuous.
Different equipment wants different water. Fully softened water is right for dishwashers and laundry. Espresso and steam equipment often want some mineral content retained — entirely soft water tastes flat and can be aggressive to certain boilers. Blending or separate treatment lines are common.
Salt and drainage. Higher regeneration frequency means more salt, somewhere to store it, and adequate drainage — all of which need planning into the space rather than fitting afterwards.
Worth knowing
The most common commercial mistake is fitting a large domestic-style softener and treating the whole building the same way. Different equipment has genuinely different requirements, and a single blanket treatment usually over-treats some and under-protects the rest.
Treatment options
Ion exchange softening is the standard and the only one that actually removes calcium and magnesium. Twin-tank for continuous service.
Reverse osmosis for applications needing genuinely low mineral content — ice machines producing clear ice, coffee equipment, steam. It is a polishing step downstream of softening rather than a replacement for it.
Scale inhibition (template-assisted crystallisation and similar) does not remove minerals; it conditions them so they are less likely to deposit. No salt, no drain, no regeneration — genuinely useful for protecting a specific appliance, and not a substitute for softening where the goal is soft water.
Sediment pre-filtration ahead of all of it, protecting everything downstream.
Be sceptical of anything magnetic or electronic claiming to soften water without removing minerals. If calcium and magnesium are still present at the same concentration, the water is not softer — whatever else may be happening.
Working out whether it pays
The case is usually straightforward once someone adds it up, and most businesses have never added it up.
Start with a water test — hardness, iron, pH, total dissolved solids — rather than a regional average. Then gather the numbers you already have: chemical spend, appliance repair invoices from the last two years, replacement dates on heated equipment, and hours spent on descaling.
Against that, price the equipment plus its ongoing salt and servicing.
For most food service and hospitality operations here the payback is measured in months rather than years, driven mainly by equipment life and chemical consumption. For a low-water-use business it may not be worth it, and we will say so.
Check the appliance warranties too. If they require documented treatment, the calculation may already be made for you.
Keeping it working
A commercial system is equipment, not an installation you forget.
Test the treated water periodically rather than assuming. Resin exhausts, settings drift, and a bypass valve left open after servicing means the whole building is untreated while everything looks normal.
Keep salt available and monitored. Running out is the most common cause of a system silently not working.
Log it. A simple record of tests, salt fills and service dates is what supports a warranty claim later.
Descale existing equipment when treatment goes in. Softening prevents new scale; it does not remove what has already built up. Doing both together is what actually restores performance.
The same principle applies to commercial drains, where hard water and grease combine into a considerably harder deposit than either alone.
